Tuning a rig means getting the mast straight in the athwartships plane, setting the fore-and-aft bend the sailmaker designed the mainsail for, and applying enough tension that the leeward shrouds never go slack under working load. On a typical cruising boat that is an afternoon at the dock followed by a sailing trial in about fifteen knots, and it is entirely within an owner's ability provided you work symmetrically, count turns, and change one thing at a time.

The reason to bother is not performance in the racing sense. A badly tuned rig points worse on one tack than the other, makes the boat harder to balance, puts uneven and cyclic loads into the terminals and the chainplates, and lets the mast pump in a seaway. A well-tuned one sails the same on both tacks, holds its shape, and treats its own hardware gently. It is also the natural companion to the annual rig inspection, since you have to handle every turnbuckle anyway.

Before you start

Know your rig type

A masthead rig, with the forestay running to the top of the mast and usually swept spreaders, is tuned to be essentially straight or with modest aft bend, and the headstay tension is largely set by the cap shrouds and the backstay. A fractional rig, where the forestay lands below the masthead, is designed to bend: the swept spreaders and the backstay work together to induce mast bend that flattens the mainsail. The procedures share the same first half, but how much bend you want is completely different, so the sailmaker's or the builder's guidance for your specific boat outranks anything general.

What you need

A long tape measure or a halyard used as a measuring device, a screwdriver or spike for the turnbuckles, split pins, tape, and a notebook. A tension gauge is useful and makes the result repeatable, but it is not essential for a first pass on a cruising boat, where the leeward-shroud test under sail is the real arbiter. Work with the boat afloat and reasonably upright, not on the hard where the hull can be distorted by the props.

Start from a known baseline

Before touching anything, count and write down how many threads are showing on each turnbuckle, or measure from a fixed point. This is what lets you return to where you started if the session goes wrong, and it is the single most useful habit in rig tuning. Remove any split pins and tape, and clean and lubricate the threads so they turn without galling.

Step one: the mast in column athwartships

Everything else depends on this. Start by slackening all the shrouds so the mast is standing loosely, then centre the masthead. The standard method is to take the main halyard, lock it at a fixed length, and touch it to a fixed reference point on the toe rail on one side, then swing it across and check the same point on the other. If it does not reach equally, the masthead is off centre and the cap shrouds need adjusting until it does. Use the same point each time and keep the halyard tension consistent, since a stretchy halyard will lie to you.

With the masthead centred, hand-tighten the caps evenly and then sight up the mainsail track from the gooseneck. You are looking straight up a long straight edge, and any sideways deviation shows immediately. Adjust the lower shrouds to remove any bend to one side or the other, working symmetrically: one turn on the port lower means one turn on the starboard lower in the opposite direction. Sight again. Repeat until the track is straight from bottom to top.

Step two: base tension at the dock

With the mast in column, apply working tension. Take the cap shrouds up first, in equal increments on each side, counting turns religiously and never letting one side get ahead of the other. Then bring the lowers up until they are firm, which on most cruising boats means noticeably less tension than the caps, because the lowers are there to control the middle of the spar rather than to hold the mast up.

Sight up the track again after each round of tensioning, because adding tension changes the shape. If the middle of the mast has begun to fall off to one side, the lower on that side needs taking up. If it has developed a bow to windward in the middle, the lowers are too tight relative to the caps.

How much tension is right? The practical rule is that the rig should be tight enough that the leeward shrouds do not go slack when sailing hard, and no tighter. Over-tensioning is a real and common error: it does not make the boat safer, it loads the hull and the chainplates continuously, and on many production boats it visibly distorts the deck. If you have a gauge, the builder or the mast maker will publish a percentage of the wire's breaking load, typically in the region of fifteen to twenty per cent for caps on a cruising rig.

Step three: fore and aft

With the athwartships plane sorted, set the fore-and-aft shape. On a masthead rig with in-line spreaders, the aim is usually a straight mast or a very slight aft bend, with the forestay tensioned by the backstay. Sight up the back of the mast to see the bend rather than up the track.

On a fractional rig with swept spreaders, the geometry means that tensioning the caps also pulls the middle of the mast forward and induces bend, which is intentional. The backstay then controls how much. Rake, the angle the mast leans aft, is set by the forestay length and affects helm balance: more rake generally means more weather helm. Rake is not something to change casually, but if the boat has persistent excessive weather helm in moderate conditions with the sails trimmed properly, too much rake is one of the candidates.

Step four: the sailing trial

Dock tuning is a starting point, not an answer. Take the boat out in around twelve to fifteen knots, enough that the rig is genuinely loaded, and sail hard on the wind on one tack. Look at the leeward cap shroud: it should be just firm, not slack and swinging, and not bar-tight either. If it is slack, come in a little on both caps equally. Then tack and check the other side, and this is where asymmetry reveals itself, because a rig that is tighter on one side will feel and look different on each tack.

Sight up the track under load too. The mast should stay in column, with no sideways sag in the middle. Sag to leeward in the middle means the leeward lower is too slack; a bow to windward means it is too tight. Make adjustments on the leeward side only, since you cannot safely turn a loaded turnbuckle, then tack and repeat. Two or three tacks is usually enough to converge.

Change one thing at a time and record every adjustment. The temptation to make three changes on one tack is strong and it makes the result impossible to interpret.

Finishing off

When you are satisfied, secure everything. Fit new split pins rather than reusing old ones, open them correctly rather than bending them right back, and tape over them so they cannot snag sheets, sails or skin. Lubricate the turnbuckle threads and fit the boots if the boat has them. Then write down the final settings, in turns from fully slack or in threads showing, and keep that note with the boat's papers. Next season you can return to a known good baseline in twenty minutes instead of starting again.

Recheck after the first few sails. New wire, and any rig that has been substantially slackened and retensioned, will settle, and a rig that was correct at the dock may be slightly slack after a hard weekend. A quick look at the leeward shrouds each time you sail hard becomes an easy habit and catches problems early.

Reading the boat: what a mistuned rig feels like

Most owners notice the symptoms long before they connect them to the rig, so it is worth naming them. Each has a fairly specific cause.

The boat sails better on one tack

This is the signature of an asymmetric rig, and it is the most common complaint. If the boat points higher and feels more settled on starboard than on port, the shrouds are unequal and the mast is not centred. It shows up in the sail shape too: the mainsail will look different on each tack because the spar is bending differently. The cure is to go back to first principles, centre the masthead with the halyard method, and rebuild the tension in counted equal turns.

The mast pumps in a seaway

A spar that visibly oscillates fore and aft in waves, particularly in the middle, has slack lowers or, on a fractional rig, insufficient control of the panel between the deck and the spreaders. It is not merely alarming: repeated pumping is a fatigue cycle in every terminal and in the mast itself. Tightening the lowers to remove the slack, while keeping the track straight, normally settles it.

Excessive weather helm

If the boat loads up the helm in moderate conditions with the sails properly trimmed and reefed appropriately, the candidates are too much mast rake, a mainsail that is too full for the conditions, or a headsail that is not doing enough. Rake is the rig-side answer and reducing it slightly moves the centre of effort forward. Change it in small steps and record each one, because the effect is significant and easy to overshoot.

Leeward shrouds swinging

Visibly slack leeward shrouds under working load mean the rig is undertensioned, and the consequence is that every gust snatches the load on and off the terminals rather than applying it steadily. That shock loading is far harder on the hardware than steady tension. It also lets the forestay sag, which makes the headsail fuller and the boat point worse just when you want the opposite.

Rigs that need a different approach

Multiple spreaders

A rig with two or three sets of spreaders has intermediate shrouds controlling each panel, and the tuning sequence extends accordingly: caps first, then intermediates, then lowers, checking the track for straightness after each stage. The principle is unchanged, but there are more variables and it is correspondingly easier to chase your own tail. Working methodically and in small equal increments matters even more here.

Deck-stepped masts

A deck-stepped spar relies on the compression post below and on the shrouds to stay in column, and it has less inherent stability than a keel-stepped one. Check the deck around the step for any sign of movement or crazing while you are tuning, since a rig being tensioned onto a compressed or softened deck is a structural problem rather than a tuning one.

In-mast furling

Boats with in-mast furling need the spar kept genuinely straight, because bend in the mast interferes with the sail furling smoothly inside it. That constrains the fore-and-aft tuning: you cannot induce the bend you might otherwise want, and the backstay is used more conservatively. If the sail has become harder to furl over a season, rig tune is one of the first things to check.

Common mistakes

Over-tensioning is the most frequent, and it comes from the intuition that tighter must be safer. It is not: it loads the chainplates and the hull continuously, can distort the deck, and adds nothing once the leeward shrouds are staying firm. Working asymmetrically is the next, and it is why counting turns matters so much; adjusting by feel produces a rig that sails differently on each tack. Turning a loaded turnbuckle is both dangerous and pointless, since the thread galls and you cannot judge the result. Tuning the boat while it is sitting on props ashore gives a result that changes as soon as it floats. And skipping the sailing trial means you have set the rig for the dock rather than for sailing.

A subtler mistake is treating tuning as a substitute for inspection. A fatigued wire or a cracked swage does not announce itself through rig tension, and a beautifully tuned rig with a cracked terminal is still a rig about to fail. Do the inspection first, then tune.
